What is Crash Keys and Why Was Their Game Cancelled?
Crash Keys is a newly revealed independent game studio founded by Zero Escape director Kotaro Uchikoshi in March 2025. Uchikoshi confirmed the sudden cancellation of the studio’s debut project after 18 months of development forced the team to seek immediate investment.
Kotaro Uchikoshi announced the studio on X/Twitter, explaining that the original plan involved revealing the company alongside the unannounced game in 2027. The sudden cancellation heavily disrupted this timeline. The studio currently lists its headquarters in Shibuya, Tokyo, sharing a building with Izanagi Games. Key personnel include Akira Mine and Muri Sasaki, both veterans of previous Uchikoshi titles.
Uchikoshi published an open call for publishers and investors to support Crash Keys. The founder humorously stated that the development team might have to survive on river stones or cicada shells if the company fails to secure new projects.
Hi everyone, how’s it going? Honestly, I’m not doing well at all… Why, you ask…? Because the game our whole team had poured our hearts and souls into for about a year and a half was suddenly canceled…!! I mean, I lost my job overnight. Talk about a bolt from the blue… So I decided to make an announcement now. To see if anyone might be interested in working with us or investing in our projects. And here’s the announcement. Actually, I started a company back in March of last year. It’s a game studio specializing in video game design, direction, and narrative writing. (And… just between us, it’s also a secret organization dedicated to protecting world peace.) The name is… "CRASH KEYS"!! https://t.co/HafLLqxdUE My original plan was to reveal CRASH KEYS when we announced our new game. That was supposed to happen next year… in 2027. But then came that whole "bolt from the blue" incident… So I ended up having to move things up and go public with it today instead. With that in mind, I would like to humbly ask you all for a favor… Please give us some work!! At this rate, our company might literally CRASH into a million pieces. My team and I may be forced to survive on nothing but cicada shells collected from a run-down park. So please, help us!! You’re our only hope!! For work requests, investment proposals, words of encouragement, or invitations to Law of Attraction seminars, we would be very grateful if you could contact us using the "CONTACT" form on our official website: https://t.co/HafLLqxdUE Any support you could offer would mean the world to us. We sincerely look forward to hearing from you!

Is the Crash Keys Announcement a Zero Escape ARG?
The Crash Keys announcement heavily features cryptic messaging and ciphers that strongly suggest an Alternate Reality Game (ARG) connected to the Zero Escape franchise. Dedicated fans immediately decoded hidden text on the studio’s website that references characters and lore from the critically acclaimed mystery series.
The name “Crash Keys” itself originates from a fictional organization within the Zero Escape games. Players analyzing the website discovered encrypted biographies for staff members named “HLPUL UFHLK” and “CESTN RTKSH“. By applying specific ciphers, the community decoded messages referencing “Santa Claus,” a pivotal character from the first Zero Escape game.
Additional text on the webpage includes phrases like “RHIZOME-9” and “MEMENTO MORI, IF THE NIN”e”TH LION ATE THE SUN.” The latter phrase directly mirrors text found in Virtue’s Last Reward. Furthermore, Kotaku reported on the ARG theories, noting that hidden messages outright describe the website as a facade.
Kotaro Uchikoshi announced that his next game was suddenly canceled, but fans think the entire thing may be an elaborate hoax and potentially a teaser for a new Zero Escape. https://t.co/ZRTKP7wxXq

How Does Kotaro Uchikoshi View AI in Game Development?
Kotaro Uchikoshi views generative Artificial Intelligence (AI) as a necessary cost-saving tool for mid-sized game developers, arguing that utilizing AI for tedious tasks could prevent studio closures and project cancellations. The director addressed the controversial topic in a follow-up statement regarding his cancelled game.
Uchikoshi explained that advances in AI allow companies to develop video games at significantly lower costs. The founder noted that while the industry generally frowns upon AI usage, rejecting the technology puts mid-sized developers at a severe disadvantage.
According to Uchikoshi’s public statements, recent shifts in the game development landscape directly influenced his studio’s current situation. The director clarified that human developers must always handle the core creative work.
However, delegating repetitive programming or art tasks to AI systems could effectively reduce development time without sacrificing staff. Uchikoshi suggested that if his team had leveraged AI to cut costs further, the 18-month project might have survived its budget constraints.
I thought some of you might have a few questions, so I’ve put together a little Q&A. Q: Wait, so Uchi isn’t with Too Kyo Games anymore? A: I’m still part of Too Kyo Games, thanks to the kindness of its members. It’s a bit like branching out on my own while staying connected to the Too Kyo family. I guess… I just wanted to build something under my own banner, so I decided to start an independent company. Q: So, you and Kodaka didn’t have a falling-out? A: I may have fallen in love with him, but we’d never have a falling-out. We’re still so close that we even have pajama parties at each other’s houses, sipping strawberry milk boba together… Q: What was the game that got canceled? A: I’m really sorry, but I can’t reveal that here… I’ll let you use your imagination, but if Uchi fans had heard the title, they might have danced like crazy with nosebleeds for three days and three nights straight. Q: Why was the game canceled? A: I apologize, but I can’t go into the details of that either. But on a more serious note, I think it’s fair to say that major changes in the game development landscape may have played a part. And what brought about those changes? Needless to say… AI (artificial intelligence). Advances in AI have made it possible for people to create games at a much lower cost. To stay competitive, mid-sized game developers like us need to find ways to cut costs. However, these days, using AI to make games is generally frowned upon, isn’t it…? Unfortunately, under these circumstances, we’re fighting a losing battle. It’s often assumed that using AI could cause creators to lose their jobs. But the opposite can also be true. In other words, "not using AI" could also cause creators to lose their jobs. If using AI had been an option, perhaps the project wouldn’t have been canceled. Of course, humans would have handled all the creative work, leaving only the tedious tasks to AI. That way, we might have been able to cut development time, not staff. Oh, and just to be clear, that doesn’t mean the budget was the direct cause of the cancellation. I’m just saying that if we’d been able to cut costs further, things might have turned out differently. Q: There are still so many things I’d like to ask… A: Hopefully, I’ll get another chance to talk about them. I’m always happy to make myself available for interviews with the press. If you have any further questions, please feel free to reach out through the "CONTACT" form on our official website: https://t.co/HafLLqxdUE P.S. To all the fans out there: Thank you so much for all your lovely messages! I’ve received an overwhelming number of them, and I’m going to read every single one! I sincerely appreciate all your kindness!

Future Projects and the Relationship with Too Kyo Games
Despite the turmoil surrounding Crash Keys, Kotaro Uchikoshi confirmed his continued affiliation with Too Kyo Games. The director reassured fans that his relationship with Too Kyo Games co-founder Kazutaka Kodaka remains exceptionally strong, maintaining stability for their collaborative efforts.
Kazutaka Kodaka publicly joked about their close friendship, ensuring players that the two developers still host pajama parties together. Too Kyo Games recently launched The Hundred Line: Last Defense Academy, a strategy game that successfully stabilized the company’s finances after a period of accumulated debt.
Crash Keys now focuses entirely on securing new contracts and investment partners. The studio aims to develop original projects unbound by conventional formulas. While the immediate future remains uncertain, the aggressive community engagement and ARG elements ensure that the gaming audience remains hyper-focused on Uchikoshi’s next move.
